How long does it actually take to form a habit

Ask a room how long a habit takes and someone will say 21 days before the kettle boils. The number is tidy. It fits a calendar square. It is also a poor summary of what habit researchers actually measured.
Phillippa Lally and colleagues, writing in the European Journal of Social Psychology in 2010, asked people to pick one daily behaviour in a consistent context and to rate how automatic it felt over time. The headline that travelled was a median of about 66 days to reach a plateau of automaticity. The more honest headline is the range: 18 days for some people and some actions, 254 days for others. A habit is not a timer. It is a learning curve that depends on what you are doing, where you do it, and how often the cue actually appears.
The number people want and the curve they get
People like a single integer because it turns an uncertain project into a countdown. Countdowns feel like work with an ending. Automaticity does not end on a Friday. It rises, sometimes quickly, then more slowly, and it can stall if the context keeps changing.
Why a calendar promise feels like science
Self-help borrowed the 21-day idea from a clinical anecdote about people adjusting to a new face or a new limb, then treated that adjustment period as a universal law of behaviour. The jump from "people get used to a change" to "any habit locks in at three weeks" is marketing, not a trial. Lally's group did the slower thing: they modelled how automatic a repeated action became, day after day, in ordinary life. That is a different question from "how long until I stop thinking about it forever."
A useful habit is not a trance. Wendy Wood and David Neal describe habits as context-cued responses that can run with little deliberation once the situation has been paired with the action often enough. The pairing is the work. The calendar is a scoreboard we invented afterwards.
What Lally actually tracked
Participants chose eating, drinking, or activity behaviours and tried to repeat them in the same situation. Automaticity was rated with a short scale, not with a brain scanner and not with a coach's opinion. The model that fit the data was an asymptotic curve: gains are larger early, then they flatten. Missing an occasional day did not, in that dataset, throw the curve back to zero. That last point is the one streak culture most often ignores.
The range of 18 to 254 days is the finding, not a footnote. A glass of water after breakfast is not the same task as a 40-minute run after a long commute. Complexity, unpleasantness, and unstable cues stretch the curve. Anyone selling a single number is selling comfort.
Automaticity is a slope, not a calendar tick
Willpower can start a behaviour. It is a weak way to keep one. Wood and Neal's account is that as the context does more of the retrieving, the goal does less. You still have goals. They just stop being the thing that has to fire every time you pass the kettle.
The plateau people misread as failure
When the ratings flatten, people often decide the habit "did not take." Flattening is what the model predicts. You are no longer getting a daily novelty bump. You are getting a quieter competence: the cue appears, the action is available, you do it with less debate. That is success looking boring.
Peter Gollwitzer's implementation intentions help the early part of the slope. An if-then plan ("If I put the kettle on, then I fill a glass") attaches the new action to a cue that already happens. It does not shorten Lally's curve to a slogan. It makes the first weeks less dependent on remembering in the abstract.
The intention-behaviour gap sits underneath the clock
Thomas Webb and Paschal Sheeran's work on the intention-behaviour gap is the cold water in this story. Changing what people intend produces a smaller change in what they do than motivational talks imply. Time-to-habit estimates that start from a New Year sentence ("I will run") are estimates of the wrong object. The object is a repeated response in a stable context, not a wish with a deadline.
BJ Fogg's Tiny Habits advice is a practical response to that gap: shrink the action until it can happen on a low-motivation day. Two minutes is not a claim that automaticity arrives in two minutes. It is a claim that a behaviour which never starts never has a curve to fit.
Using the range instead of the median
If you take 66 days as a personal deadline, you will fire yourself in week seven for a process that was still on track. Treat the median as a rough centre of a wide distribution. Treat the range as permission to keep going without theatre.
Charles Duhigg popularised a cue-routine-reward loop in The Power of Habit. It is a teaching diagram, not a randomised trial of day-counts. Reward can help a behaviour get chosen. The laboratory emphasis, especially in Wood's line of work, is that the cue and the context do the long-term retrieving. Chasing a bigger reward will not compress 254 days into 21.

A working policy looks like this. Pick one behaviour. Attach it to a cue that already exists. Make the first version small enough that a bad Tuesday still counts. Score consistency over weeks, not a binary streak that panics at a single blank. Expect the feeling of "this is just what I do" to arrive slowly, and later for harder actions.
If you want a sentence that survives contact with Lally, try: "I am practising this in the same context until the debate gets quieter." That sentence has no magic number. It has a mechanism.
